chore: remove the repo's dogfood failproofai hooks - #954
This repo ran failproofai on itself: every agent CLI config in the tree registered failproofai hooks, through scripts/dev-hook.mjs, so any agent working here was gated by the repo's own policies. They block real work, and the team decided to drop them across repos. Policies now ship in separate packs, so nothing here needs them.
This removes only the repo's self-hooks. Product code that installs hooks for users (src/hooks/*, crates/*, pi-extension/, examples/, templates/, user docs) is unchanged.
All 12 harnesses checked: a git ls-files sweep for __failproofai_hook__, dev-hook.mjs and failproofai --hook finds no other self-hook config. Goose and Antigravity were the .agents/ files above and Copilot was .github/hooks/. Gemini, Hermes and OpenClaw had no project-scope config in the tree. The remaining matches are product code (bin/, lib/, pi-extension/, openclaw-plugin/, src/, crates/), user docs, tests and CHANGELOG history.
hook-sync
The hook-sync container relied on the dogfood require-commit/push/pr-before-stop gates to make its agent publish the PR. Now:
scripts/sync-agent-cli-harnesses-prompt.md tells the agent that nothing publishes for it: commit, push, open the PR, then check that the tree is clean, the branch is pushed and the PR exists. The dogfood fixture and relaxed-policy instructions are gone.
docker-hook-sync/entrypoint.sh drops the policy-config neutralization step. After claude exits it fails the run (exit 67) if changes are left uncommitted, and it pushes the branch and opens the PR (fallback body) for any commit the agent left unpublished (exit 68 if that fails).
docker-hook-sync/Dockerfile drops the bun layer, jq, unzip and the global failproofai install, which were there only for the dogfood hooks.
Docs
CLAUDE.md, CONTRIBUTING.md, README.md (and its docs/i18n/ copies) and .gitignore no longer describe the dogfood setup. .gitignore now ignores /.failproofai/, .claude/, .cursor/, .opencode/ and .pi/ wholesale, so a local project-scope install does not get committed. docs-old/ (frozen) is untouched.
The dogfood hook removal and hook-sync fallback are consistent overall. One medium issue remains: several supported project-scope hook files are no longer tracked but are not ignored, so a local install can reintroduce them into a commit.
Changes
Removed repository-owned agent hook configurations, policies, launcher, and their dedicated tests.
Updated guidance and translated READMEs to describe a hook-free repository.
Changed hook-sync to require clean worktrees and publish committed work as a fallback.
Removed Bun, jq, and the global failproofai install from the hook-sync image.
Skippeddocker build -t hermes-review-hook-sync:6a7720e docker-hook-sync — The isolated Docker build could not complete its external Debian package fetch before the harness execution cutoff; no source validation was run outside a child container. (52s)
Findings
No blocking findings.
1 advisory finding
Medium/High Ignore all remaining generated project hook paths — The revised guidance says no project hook config should be added and warns that every --cli project install writes into this checkout (CLAUDE.md:13-17). However .gitignore only covers .claude, .cursor, .opencode, .pi, and .failproofai. The active installer still writes project files for Codex (.codex/hooks.json), Copilot (.github/hooks/failproofai.json), Factory (.factory/hooks.json), Devin (.devin/config.json), Antigravity (.agents/hooks.json), and Goose (.agents/plugins/failproofai/hooks/hooks.json) via src/hooks/agent-roster.ts:30-40. Those generated files remain visible as untracked changes and can be accidentally committed, recreating the self-hook configuration this PR removes. (.gitignore:42)

Summary by CodeRabbit
Chores
Removed repository-specific agent hook configurations and policies. Agent tools no longer run these repository-managed checks and hooks.
Updated the hook-sync workflow: the agent handles commits, pushes, and PR creation, with a script fallback for unpublished commits or a missing PR.
Documentation
Updated setup guidance for supported agent tools and removed instructions for using repository development hooks.
The repo hooked itself: every agent CLI config in the tree ran failproofai
policies on work in this repo, through scripts/dev-hook.mjs. They block real
work, and the team has dropped them across repos. Policies now ship in
separate packs, so nothing here depends on them.
Removed the project-scope configs (.claude/settings.json, .codex/,
.cursor/, .factory/, .github/hooks/, .opencode/, .agents/hooks.json,
.agents/plugins/failproofai/, .devin/, .pi/), the .failproofai/ policies,
scripts/dev-hook.mjs, and the tests that guarded them. Product code that
installs hooks for users is unchanged.
hook-sync relied on the dogfood Stop gates to make its agent commit, push
and open the PR. The prompt now requires the agent to do that and verify
it; the entrypoint pushes and opens the PR for any commit the agent left
unpublished, and fails the run if changes were left uncommitted. The
policy-config neutralization step, the bun layer, jq and the global
failproofai install are gone.
Docs: CLAUDE.md, CONTRIBUTING.md, README.md (and its docs/i18n copies)
and .gitignore no longer describe the dogfood setup.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The repository’s agent CLI configurations, FailproofAI policies, OpenCode plugin, and development hook launcher were removed. Documentation and tests were updated. The hook-sync container now includes a publishing fallback for agent-created commits and pull requests.
Changes: Repository harness removal and publishing flow
Removed repository-specific agent hook configurations, policies, the OpenCode plugin, and the development hook launcher. Updated ignore rules and the image refresh comments.
Updated integration and contributor guidance, removed hook launcher and dogfood configuration tests, revised related test comments, and removed translated build notes.
Removed Bun and the global FailproofAI install from the image. The entrypoint checks for uncommitted changes, pushes unpublished commits, and creates a pull request when needed. The prompt now requires publishing edits and confirming the resulting branch and pull request.

Explanation
The title "chore: remove the repo's dogfood failproofai hooks" matches the main change. The PR deletes the repo's project-scope failproofai hook configs, their policies, the scripts/dev-hook.mjs launcher, and related tests. It is concise, specific, and follows conventional commit style.
Full details: Description check
Explanation
The description follows the template's main sections in substance. It explains what and why in '## What / why', and it gives a list of removed files that shows the change in detail. It also covers the hook-sync changes and documentation updates. The template's '## Type of Change' section is missing; the 'chore' type is not in the template's list. The '## Checklist' section is also missing, and the author gives no status for lint, tsc, test, or build. The Hermes review block is automated output. It raises one advisory finding about .gitignore coverage for generated project hook paths, which the author has not addressed. The description is mostly complete, so the check passes, but the author should fill in the Type of Change and Checklist sections.
